Switching a fleet to electric trucks is an operations and infrastructure decision, not simply a vehicle purchase. First prove that each route, payload and schedule fit an available truck; then model the complete cost of ownership and confirm that your depot and utility can deliver energy before the next dispatch. A phased route analysis, site plan and representative pilot will reveal whether electrification works for your operation.
Can electric trucks handle my routes?
Some medium- and heavy-duty applications are a natural fit for battery-electric trucks, including predictable delivery, shuttle and refuse routes that return to a depot. Suitability depends on the actual duty cycle, not on the truck’s advertised range alone. Record the operating conditions that determine energy use and dispatch reliability before selecting a vehicle.

Build a route profile for every operating group
Do not treat the fleet as one homogeneous block. Group trucks by task, schedule and operating environment, then capture at least:
- Average and peak daily miles, including detours and seasonal variation.
- Start and return times, time parked between shifts, and whether a truck returns to base every day.
- Payload, trailer configuration, cargo temperature requirements and any payload change caused by the vehicle configuration.
- Terrain, grades, traffic, stop frequency, idling and weather exposure.
- Required reserve energy for congestion, road closures, cold or hot weather and unexpected work.
- Days out of service, driver changeovers and the operational consequence of adding a charging window.
The U.S. Department of Energy’s Alternative Fuels Data Center identifies delivery and refuse work among medium- and heavy-duty electric-vehicle applications and advises fleets to analyze electricity use and charging-time needs with utilities and vehicle and equipment providers. That guidance does not validate a particular make or model for your route; the comparison must use vehicles actually available in your geography.

Compare a vehicle shortlist against the duty cycle
| Comparison question | What to document | Why it matters |
|---|---|---|
| Distance | Daily miles, peak day and reserve requirement | Determines whether the truck can finish the shift without an unplanned charge. |
| Work pattern | Stops, idling, loading time and return-to-depot frequency | Shows whether charging can occur off shift or must happen during operations. |
| Load and terrain | Payload, grades, trailer and weather | Changes energy consumption and may affect usable payload. |
| Schedule | Dispatch deadline, dwell time and shift overlap | Sets the energy that must be restored and the number of chargers required. |
| Resilience | Backup truck, alternate charger and recovery plan | Prevents one vehicle or charger outage from disrupting service. |
Ask each supplier for vehicle-specific usable battery energy, charging-power limits, connector type, expected charging curve, payload rating and cold- or hot-weather guidance. Treat any range figure as conditional on load, speed, temperature and route; it is not a guarantee of your result.
What will switching cost beyond the truck itself?
Purchase price alone can make an electric truck look either uncompetitive or artificially attractive. Build a total-cost-of-ownership model using identical service life, annual miles, utilization, financing assumptions and replacement timing for electric and diesel alternatives.
Include every cash and operating item
| Cost or benefit | Electric-truck model input | Diesel comparison input |
|---|---|---|
| Vehicle acquisition | Purchase or lease payment, financing and residual value | Purchase or lease payment, financing and residual value |
| Site and charging | Chargers, transformers, switchgear, trenching, design, permits, installation and future expansion | Fueling infrastructure, if applicable |
| Energy | kWh consumption, electricity tariff, time-of-use charges and demand charges where applicable | Fuel consumption, fuel price and taxes |
| Maintenance | Scheduled service, tires, brakes, software and unexpected repairs | Scheduled service, engine and emissions-system repairs, tires and brakes |
| Operations | Charging labor, dwell time, dispatch changes, backup capacity and insurance | Fueling labor, downtime, dispatch and insurance |
| Policy | Verified incentives and compliance costs for the specific site and vehicle | Applicable taxes, fees and compliance costs |
Use a common annual-mile and utilization schedule, then run sensitivity cases for electricity and fuel prices, demand charges, installation cost, financing rate, residual value and vehicle availability. Charging dwell or payload effects belong in the model only when supported by vehicle- and route-specific data. Do not use a universal payback period: the result changes with rates, incentives, utilization, installation and configuration.
How should I interpret published cost projections?
A U.S. Department of Energy summary dated March 7, 2022 reported a National Renewable Energy Laboratory projection that zero-emission medium- and heavy-duty trucks could reach costs equal to or below diesel by 2035. The underlying modeling produced different timelines by vehicle class and range. It is a scenario projection, not a current quote, bid or promise that your fleet will save money.

A 2023 CALSTART study record analyzed more than 2.3 million miles of medium- and heavy-duty electric-vehicle operational data across multiple vehicle types, regions and operating conditions. Its abstract modeled annual energy-cost savings through 2035 and reported up to $3,284 per year for the heavy-duty trucks among the platforms studied. That figure is a study result under its assumptions, not a guaranteed saving for an individual fleet; energy price, utilization, vehicle efficiency and route conditions can produce a different outcome.
Can my depot charge all the trucks before the next shift?
Vehicle readiness and charging readiness are the same decision. Make a time-and-energy schedule for every truck before ordering vehicles or chargers.
Calculate the depot’s charging requirement
- List each truck’s return time, next dispatch time and energy required for the next shift.
- Convert the required energy into charging time using the selected truck and charger limits, allowing for the taper in charging power near a high state of charge.
- Overlay all vehicles on a 24-hour schedule to identify simultaneous demand, shift overlap and the latest acceptable completion time.
- Specify the minimum number of connectors and the power per connector, including a spare or contingency option for a failed charger.
- Ask the utility to confirm existing service capacity, transformer and switchgear needs, interconnection steps, construction schedule, rate structure and demand charges.
- Check connector, cable and communications compatibility between each charger and each selected truck, and confirm who supports the system after installation.
The utility conversation should happen before a vehicle order. A site that can physically fit chargers may still require a service upgrade or a long construction lead time. Obtain a written schedule with dependencies rather than assuming that a preliminary capacity statement is an energization date.
Use managed charging where it solves a real constraint
Managed charging can sequence vehicles so they are ready by dispatch while limiting coincident facility demand. The Federal Energy Management Program describes managed and bidirectional charging as approaches that can ensure vehicles are powered when needed, reduce facility burdens and support grid resilience. Whether those functions are practical depends on the vehicles, chargers, controls, tariff and utility agreement at your site; model the controls and failure behavior rather than counting an unverified grid-service revenue stream.

Will I need public fast charging on my routes?
Separate depot charging from en-route charging. If every truck returns with enough dwell time, an off-shift depot plan may cover the duty cycle. If a route exceeds usable range, has no overnight return or requires multiple shifts, public or dedicated mid-shift charging may be necessary.
Verify a station, not just a map pin
For each route that depends on charging away from the depot, confirm:
- The station’s operating status, access rules and hours when your drivers need it.
- Connector and cable compatibility, truck clearances and whether the charger is designed for the vehicle’s voltage and current.
- Actual charging power and expected dwell time for your truck, not the site’s headline rating.
- Queue risk, payment or fleet-account requirements, security and room to maneuver a tractor-trailer.
- Detour miles, appointment impact and a fallback station or recovery procedure.
Federal planning recognizes that large-scale, high-power truck charging is being developed. A 2024 freight-corridor strategy sets a deployment direction for 2024–2040, and a DOE announcement in January 2025 funded demonstrations near ports, distribution hubs and major corridors. The announcements establish policy and project activity, not guaranteed service at a particular location today. Confirm availability directly before making a route dependent on it.

The 2025 DOE announcement also described a $68 million investment for SuperTruck Charge projects to design, develop and demonstrate innovative medium- and heavy-duty charging sites. That is program funding, not a per-fleet grant and not a measure of current public-charger coverage.

What incentives and utility upgrades apply at my location?
Eligibility, incentive value, electricity tariffs, interconnection requirements and construction timing depend on jurisdiction, site and vehicle. No national figure can substitute for a current, location-specific determination.
Create a verification checklist
- Ask the current program administrator whether the vehicle, battery ownership structure, business type and operating location qualify.
- Confirm application deadlines, pre-approval rules, eligible costs, payment timing, reporting duties and whether incentives can be combined.
- Request the utility’s applicable commercial rate, time-of-use periods, demand-charge formula, make-ready policy and interconnection process.
- Obtain a site assessment covering transformer capacity, switchgear, trenching, fire-code requirements, parking layout and expansion space.
- Record the source, publication date and expiration date for every incentive and tariff assumption in your financial model.
Do not count an incentive until the responsible agency confirms that your exact vehicle and site qualify. Likewise, do not assume a utility upgrade will be completed on the vehicle supplier’s schedule.

Use one worksheet and one set of operating assumptions for both powertrains. A useful comparison has three layers:
Recommended Free Tools
1. Service capability
Confirm that each option can complete the same route, payload and schedule with an equivalent reserve and acceptable availability. If the electric truck requires a mid-shift charge or a lower payload, price the resulting labor, vehicle and dispatch consequences instead of hiding them in an optimistic energy estimate.

2. Ownership economics
Calculate annual and whole-life cost from acquisition through replacement. Show energy, maintenance, financing, insurance, infrastructure, incentives, residual value and downtime separately so decision-makers can see which assumptions drive the result. Run low, central and high cases for electricity price, fuel price, utilization, installation cost and charger availability.
3. Operational resilience
Test what happens if a charger fails, the utility project slips, a truck returns late or a route requires more energy than planned. A financially attractive model that cannot meet the dispatch window is not a workable fleet plan.
How should a fleet pilot electric trucks?
A pilot should represent the routes and conditions you intend to electrify, not an unusually easy assignment chosen to produce a favorable result.

A pilot is evidence for the routes and infrastructure tested. It is not proof that every truck, depot or season will perform identically.
What should an electric-truck decision memo contain?
Before seeking approval, assemble a route-by-route decision record containing:
- The duty-cycle profile and shortlisted vehicle configurations.
- Usable range and payload assumptions, with weather and reserve cases.
- A side-by-side TCO model with clearly dated energy, fuel, financing and incentive inputs.
- Depot load calculations, charger layout, utility correspondence and construction milestones.
- Public-charging stations validated for access, power, compatibility and fallback use.
- Pilot measurements, exceptions and the conditions required for scale-up.
- A list of unresolved risks, an owner for each risk and a decision date.
The federal freight strategy has emphasized the concentration of truck traffic on major roads. In the 2024 announcement, National Climate Advisor Ali Zaidi said: “75% of heavy truck traffic travels on just 4% of our nation’s roads, jeopardizing the health of our most vulnerable communities.” That statement provides policy and public-health context; it is not a technical finding about your fleet’s emissions or a substitute for route-level analysis.
The practical decision is therefore phased: map operations, shortlist vehicles that fit the work, price the complete system, secure utility and site feasibility, verify any public-charging dependency, and pilot before scaling. A national projection or infrastructure announcement can inform planning, but only your route data, contracts and measured site performance can establish whether switching works at your location.
