There is no universal winner. A small electric van can cost less to run than a petrol or diesel equivalent, while larger electric vans may cost more under the same framework. The right choice depends on your van class, annual mileage, route length and variability, payload, energy prices, charging access, maintenance, financing and the value of time lost when a vehicle is unavailable.
For a predictable urban route that ends within the van’s practical loaded range and allows dependable overnight depot charging, electric is often operationally suitable and may reduce energy and maintenance costs. Long or variable routes, heavy payloads, unreliable charging or frequent public-charger use can reverse that result.

What the comparison actually tells you
Electric vans have fewer powertrain service items and can use cheaper off-peak electricity, but their purchase or lease price, charging infrastructure and battery-related depreciation can be higher. Petrol and diesel vans refuel quickly and have an established range and service network, but fuel and maintenance costs may be higher. Neither statement is sufficient to choose a vehicle without examining the duty cycle.

When electric is most likely to fit
- Daily mileage is repeatable and leaves a reserve after accounting for payload, weather and heating or cooling.
- The van returns to a depot or home location where it can charge between shifts.
- Charging equipment is available at every required parking location and can deliver the necessary energy during the dwell period.
- Urban stop-start work gives the electric drivetrain a chance to recover energy through regenerative braking.
- Local electricity prices, maintenance savings and available finance offset the electric van’s acquisition cost.
When petrol or diesel may remain the safer operational choice
- Routes regularly exceed the electric van’s practical loaded range or change at short notice.
- Payload is high, and the operator cannot obtain credible range information for that load.
- Vehicles must rely on public chargers that are distant, occupied, broken or unsuitable for large vans.
- A missed delivery run would cost more than the expected energy and maintenance saving.
- The required electric model has materially lower load volume or payload than the replacement vehicle.
How to calculate total cost of ownership
Build the comparison over one stated ownership or lease period. Include every cost that changes between the two vehicles and label assumptions by region, date and vehicle specification.
| Cost item | Electric van | Petrol or diesel van | What to measure |
|---|---|---|---|
| Acquisition | Purchase price, finance interest or monthly lease | Purchase price, finance interest or monthly lease | Matched body, trim, payload and contract term |
| Energy | Electricity used at the depot, home and public chargers | Fuel consumed at the operator’s actual refuelling locations | Real tariffs, taxes, charging losses and route mileage |
| Maintenance | Scheduled servicing, tyres, repairs and inspections | Scheduled servicing, tyres, repairs and inspections | Vehicle-specific service schedules and fleet invoices |
| Infrastructure | Charge points, electrical works, connection upgrades, software and cables | Usually no dedicated depot infrastructure | Installation quotation and ongoing network fees |
| Insurance and tax | Insurance, vehicle tax and any applicable weight-category charges | Insurance, vehicle tax and any applicable weight-category charges | Operator quotation and current law |
| Residual value | Expected resale or lease-return value, including battery condition | Expected resale or lease-return value | Comparable age, mileage and specification |
| Lost operating time | Charging detours, queues, failed sessions, testing and repair downtime | Refuelling, testing, repair and maintenance downtime | Fleet time records and the value of missed work |
A simple annual energy calculation is distance divided by the vehicle’s measured efficiency, multiplied by the local energy price. Use the vehicle’s observed consumption on representative routes where possible. Do not substitute a laboratory test figure for a loaded urban duty cycle.
Calculate total cost for the same period and then divide by completed delivery miles, route days or parcels. State whether figures include VAT, finance interest, insurance, tax and charging installation. A monthly lease figure by itself is not a total-cost comparison.
What the available cost examples show
The Energy Saving Trust’s light commercial vehicle toolkit uses selected petrol or diesel and battery-electric vans from a public-sector framework. It describes the examples as illustrative. Its small electric examples have lower total cost of ownership, medium examples have mixed outcomes, and large electric examples have higher total cost in the displayed tables. Those categories are not guarantees for a particular fleet.
The displayed lease illustrations assume 10,000 miles per year and a four-year lease. They show the fixed lease and servicing, maintenance and repair (SMR) relationship, not a complete fuel-cost quote.

| Illustrative vehicle example | Fuel version lease | Electric version lease | Fuel version monthly SMR | Electric version monthly SMR |
|---|---|---|---|---|
| Ford Transit Courier | £361/month diesel | £388/month electric | £37/month | £31/month |
| Berlingo | £372/month diesel | £388/month electric | £41/month | £30/month |
| Ford Transit | £610/month diesel | £677/month electric | £45/month | £29/month |
| Citroen Relay | £524/month diesel | £788/month electric | £44/month | £55/month |
The figures are for the specific framework examples, at the stated mileage and term. They do not include every operator cost, and the source warns about vehicle-excise-duty timing caveats. Its purchase and lease tables should not be compared with one another. Recheck current prices, tax treatment and availability before signing a contract.
Energy Saving Trust also notes that off-peak electricity tariffs can reduce the total cost of electric examples. The saving depends on the tariff, the proportion of charging that can be shifted to cheaper periods and the site’s electrical capacity.

Range is a payload-and-route question
A manufacturer’s WLTP range is a model-specific test-cycle result. It is not a promise that a loaded van will travel that distance on a winter urban route with heating, traffic, hills and repeated stops.
UK government research commissioned by the Department for Energy Security and Net Zero, conducted before the July 2024 general election and published in December 2024, records operator concerns that current electric-van ranges did not always suit existing work. Some participants were uncertain how payload affected range. The report documents those concerns; it does not establish one real-world range penalty that applies to every van.
Build a practical range record
- Record every route’s starting and ending battery state, distance, traffic conditions and ambient temperature.
- Log payload weight and, where relevant, the load’s volume and aerodynamic effect.
- Separate normal days from exceptional days such as diversions, extra collections and severe weather.
- Set a reserve that covers the next realistic charging opportunity, not merely the distance to the final stop.
- Obtain loaded, route-relevant data from the manufacturer or a demonstrator vehicle before committing a fleet.
Include a recovery plan: a spare vehicle, a depot charger that can be shared, an approved public-charging fallback and a rule for accepting additional work. If a route cannot return to base with the reserve intact, model the cost and time of the required mid-shift charge rather than assuming it will be convenient.

Charging determines both cost and availability
Most participants in the government fleet study reported charging electric vans overnight, generally at depots or private or on-street residential chargers. That makes parking and electrical access as important as the vehicle specification.

Depot charging can align with the period when a van is already parked, avoiding productive-time loss. Assess the number of vehicles, simultaneous charging needs, cable routing, grid connection, fire and site requirements, shift patterns and the time available before the first departure. A lower-power installation may be adequate if every van has a long overnight dwell; a higher-power system may be needed for late returns or multiple shifts.
Home or residential charging
Home charging can work for vehicles allocated to drivers with secure parking and suitable electrical capacity. Confirm who owns the equipment, who pays for installation and electricity, how reimbursement is calculated and what happens when a driver changes route or leaves the company.
Public charging
Participants reported difficulty finding working public chargers suitable for larger vans, along with waiting for access. A charger that is technically compatible may still be unusable if its bay is too short, blocked, inaccessible to a high-roof vehicle or located far from the route.
Track charger availability, queue time, detour distance, charge duration and failed sessions by site. The government research recommends better information about functional chargers, waiting times and space size, as well as parking suitable for larger commercial vans.

Cables and connectors
If charging at home or a depot, buy or lease a cable only after confirming the van’s connector, the charge point’s socket and the cable’s current rating. The fleet study establishes common overnight charging behaviour, not a universal cable standard for every van.
Downtime: separate charging from lost work
An overnight charge while the van is already parked is not automatically downtime. A mid-shift public charge may consume delivery time, coincide with a scheduled break or be absorbed by another task. Measure the actual effect instead of assigning every charging minute to lost productivity.
Use fleet records to distinguish:
- time the van is parked and charging between shifts;
- driving and queueing time added by a charger detour;
- time waiting for an occupied or failed charger;
- the charging session itself;
- maintenance and repair days;
- regulatory test preparation, travel, testing and return to service.
Annual testing for heavier zero-emission vans in the UK
A Department for Transport consultation describes a specific burden for zero-emission goods vehicles from 3.5 to 4.25 tonnes maximum authorised mass. At the time of the consultation, these vehicles were subject to HGV tests, with a first test after one year rather than three years for class 4 or class 7 vehicles, higher fees and a smaller testing-facility network.
The consultation proposes moving relevant vehicles into the MOT network and changing the first-test schedule. The proposal is not proof that the law has changed. Confirm the vehicle’s category, the current rules and the jurisdiction before planning a fleet.
The consultation asks operators, “Approximately how long is the downtime for an electric van during its annual HGV test?” It asks them to include preparation, travel to the test centre and the test until the van returns to operation, and whether the driver continues working. That is the correct measurement boundary. There is no supported fleet-wide electric-versus-petrol downtime average to quote.

A route-by-route decision process
- Define the replacement vehicle. Record body length, roof height, load volume, payload, seats, towing needs and the fuel vehicle’s current duty cycle.
- Capture real routes. Use at least several representative weeks, including the longest day, the highest payload and seasonal extremes. Record distance, stops, dwell times and return-to-base opportunities.
- Test electric range under load. Run a demonstrator or obtain route-specific manufacturer data. Ask directly: “How does the vehicle range change with payload?”
- Map charging. Identify every overnight parking location, available electrical capacity, public fallback and the time required to recover the next day’s energy.
- Price the complete period. Include acquisition or lease, energy, SMR, tyres, insurance, tax, infrastructure, finance, residual value and measured lost time.
- Model failure cases. Price a broken charger, an unexpected extra route, a cold-weather range reduction, a vehicle out of service and a public-charger queue.
- Pilot before scaling. Start with routes whose distance and parking are predictable. Compare delivery completion, energy use, charger events, maintenance and driver hours against a matched conventional van.
- Set a replacement rule. Define the conditions under which a route returns to a petrol or diesel van, uses a spare electric van or receives an additional charging stop.
Useful comparison options
| Option | Best suited to | Main risk to test |
|---|---|---|
| Matched electric and petrol or diesel vans | Fleet managers seeking a controlled powertrain comparison | Differences in payload, body specification or driver assignment can distort results |
| Purchase versus lease | Operators deciding how to manage battery and residual-value risk | Lease and purchase tables use different assumptions and must not be compared directly |
| Depot overnight charging | Fixed routes with predictable shift-end parking | Grid capacity, installation cost and simultaneous charging demand |
| Public-charging dependence | Routes without secure parking or with occasional long days | Queues, broken equipment, unsuitable bays and detours |
| Route redesigned around an electric van | Operators able to schedule charging and consolidate deliveries | Reduced flexibility and a different service promise to customers |
What the Gnewt Cargo trial can and cannot prove
The Greater London Authority’s Gnewt Cargo electric-vehicle trial received Innovate UK funding in 2017. The commercial trial ran until December 2019 and examined electric-vehicle performance, impact and commercial viability for central London last-mile deliveries.
Its data page links separate reports covering baseline diesel vehicles, charging and grid implications, operational costs, environmental benefits and telematics analysis. This makes it a useful historical case study for the kind of evidence a fleet should collect. The landing page is not a current universal benchmark for every city, vehicle or tariff.
A current model example, with the necessary qualification
On 1 June 2026, PEUGEOT UK announced that E-Partner and E-Expert had monthly-payment parity with diesel equivalents through specified funding routes. That is a manufacturer announcement, not independent confirmation that every customer or contract receives parity. Verify the exact model, battery, body, mileage, deposit, term and current offer.
Recommended Free Tools
| Model claim in the June 2026 announcement | Published figure | Qualification |
|---|---|---|
| E-Partner range | Up to 213 miles WLTP | Manufacturer test-cycle claim; actual loaded route range can differ |
| E-Partner load volume | Up to 4.4m³ | Configuration-dependent |
| E-Partner payload | Up to 759kg | Configuration-dependent and not a range guarantee |
| E-Expert range | Up to 219 miles WLTP | Manufacturer test-cycle claim; confirm the chosen body and equipment |
| E-Expert load volume | Up to 6.6m³ | Configuration-dependent |
Nicola Dobson, PEUGEOT UK managing director, said: “Price parity represents an important step forward for fleet electrification. By removing the upfront monthly cost barrier, we’re enabling businesses to switch to electric vans while strengthening their total cost position from day one. With our fully electric LCV range and dedicated fleet support, PEUGEOT is ready for national operators to transition at scale.”
Common mistakes that produce a misleading answer
- Using WLTP as route distance: replace it with loaded, seasonal route evidence and a reserve.
- Comparing unlike vans: match load volume, payload, body style and equipment before comparing powertrains.
- Ignoring installation: include electrical works, connection upgrades, charge points, maintenance and any software fees.
- Counting every charging minute as downtime: separate overnight parked charging from mid-shift queues and detours.
- Assuming a public charger is usable: check bay dimensions, access, reliability and waiting times for the actual van.
- Quoting a lease payment as TCO: add energy, insurance, tax, tyres, repairs, infrastructure, finance and residual value.
- Treating a consultation as current law: verify the present test category and schedule before making compliance decisions.
- Scaling before learning: pilot representative routes and keep a matched conventional vehicle as a control.
The practical verdict
Choose an electric van when its loaded route fits comfortably within the operating range, the vehicle can charge reliably while parked, and the complete cost model—including infrastructure and lost time—beats the alternative. Choose petrol or diesel when range flexibility, payload, rapid refuelling or established service access has greater operational value than the electric energy and maintenance savings.
The evidence supports a route-specific fleet decision, not a blanket claim that one powertrain always costs less or has less downtime. Measure your own routes, charging events, maintenance days and test-related absence before ordering at scale.
