A conventional V12 places six cylinders in each of two banks around one crankshaft. Volkswagen Group’s W12 instead joins two narrow-angle V6 modules on a shared crankshaft, which packs the same twelve cylinders into a much shorter engine. Bentley’s own comparison puts its W12 at 24 percent shorter than a conventional V12, and that packaging difference is the clearest general distinction the available evidence supports. Claims about weight, power, economy, reliability or running costs depend on the specific engines and cars being compared, so they cannot be settled by the names alone.
What each name describes
The conventional V12
A V12 carries two banks of six cylinders on a common crankshaft. Its overall length is set largely by how far those six-cylinder banks extend along the crank, which is why a V12 needs more room in the engine bay than a shorter layout with the same cylinder count.
The Volkswagen Group W12
The W12 is built from two narrow-angle V6 modules that share one crankshaft. Volkswagen’s technical training material describes the cylinders within each narrow group at 15 degrees, and a 72-degree relationship between the two groups. The result is a compact arrangement of four cylinder rows rather than two flat banks. The most accurate short description is “two narrow-angle V6 modules sharing a crankshaft”, not two complete engines bolted together. Bentley’s 2024 article on the end of its W12 production puts it this way:
“In essence, two narrow-angle V6 engines sharing a common crankshaft, the compact W12 is 24 per cent shorter than a conventional V12, making it ideal for the taut and muscular lines of the Continental GT, launched in 2003.”

Firing intervals and crankshaft geometry
A four-stroke engine fires each cylinder once every two crankshaft revolutions. Twelve cylinders therefore produce twelve firing events across 720 degrees of crank rotation, a nominal firing event every 60 degrees. That spacing is the same in principle for a V12 or a W12. The W12’s unusual geometry is what makes even spacing harder to achieve, and Volkswagen’s training document (Self-Study Programme 248, The W Engine Concept, circa 2003) explains that crankpin offsets are used to keep firing intervals even.
Even firing intervals are a design requirement, not a measure of how an engine sounds or feels. Smoothness and sound depend on the complete engine, its mounts, the exhaust and the vehicle around it.

Why the W12 was built this way
The main documented advantage is length. Bentley’s comparison of its W12 with a conventional V12 is the only direct architectural comparison in the available evidence, and it is Bentley’s figure for its own engine rather than a rule that applies to every W12 and V12. The compactness was the stated reason the engine suited the Continental GT, launched in 2003.

The Phaeton dimensions describe that engine only and should not be applied to Bentley’s W12 or other variants. The Continental GT output reflects that engine’s displacement, turbocharging, calibration and the car it was fitted to. It shows what that W12 achieved in that car, not whether W12s generally outperform V12s.
What the evidence does not establish
- Fuel economy: no matched W12-versus-V12 test was located in the available evidence.
- Reliability, sound and refinement: no authoritative cross-layout comparison was located.
- Weight and purchase price: these depend on the exact vehicle and specification.
- Lifetime maintenance and parts cost: these vary by model, generation and location.
Each of these depends on engine generation, vehicle, tune and use, so no layout wins across the board.

Bentley’s W12 production end
Bentley announced in February 2023 that it would stop producing its twelve-cylinder petrol engine in April 2024, having built more than 100,000 W12s. Its later report on the final engine says it was hand-built in Crewe, using around 2,600 components and about seven hours of assembly (Bentley Motors, 2024). This marks the end of Bentley’s W12 production. It does not determine the status of V12 engines from other manufacturers.
How to compare two specific 12-cylinder engines
- Name the exact engine, including model year or generation. A “W12” or “V12” label alone does not identify a specification.
- Compare packaging: overall length, width and height, and how the engine is oriented in the chassis.
- Compare specification at matched dates: displacement, aspiration, and rated power and torque, with the torque range where it is published.
- Check the vehicle: chassis, drivetrain, mass, gearing and intended role. Differences here often matter more than the engine layout.
- Check ownership facts for your country: parts availability, service access and maintenance cost for that exact model.
For technical background on the W arrangement, Volkswagen’s Self-Study Programme 248 is the most direct reference, and it describes the geometry in more depth than any consumer comparison can.
