“Flywheel” names two different things. A physical flywheel is a spinning mass that stores energy as rotation. A business flywheel is a diagram of actions that reinforce one another and build momentum. The physical device stores real kinetic energy; the business version is a metaphor, and it does not store anything. This guide explains how each one works, what each is for, and where the two ideas meet.
Two meanings of one word
The shared idea is momentum. A heavy wheel that is already turning resists changes in speed, so it keeps moving when the force that started it is removed. That intuition carries over to business. Once a set of linked activities is moving, each step can make the next one easier. The analogy is useful, but the two meanings should be kept apart: a flywheel in a power system holds measurable energy, while a flywheel in a strategy discussion holds only a sequence of cause and effect.
How a physical flywheel stores energy
A physical energy-storage flywheel consists of a rotor spinning on a shaft. Energy is put into the system by using a motor to speed the rotor up, and it is stored as rotational kinetic energy. When that energy is needed, the same machine runs as a generator: the rotor slows down and the generator turns its rotation back into electricity. The U.S. Department of Energy (DOE) describes this motor-generator cycle in its Amber Kinetics, Inc. Final Technical Report.
Charging supplies the energy; the rotor does not create it. Friction and electrical conversion losses reduce how much can be returned, which is why efficiency is a central engineering question for any flywheel system.

What surrounds the wheel
The rotor is only one part of a working system. The same DOE report identifies several subsystems that must be designed together:
- Bearings that support the shaft and keep friction low.
- A vacuum or low-pressure enclosure that reduces windage losses, the drag created by air moving around a fast-spinning rotor.
- Vibration management and suspension to keep a heavy, fast rotor stable.
- Power electronics that control the motor-generator and connect the system to the electrical grid or equipment it serves.
Each of these adds cost and complexity, so a flywheel’s real-world performance depends on the whole assembly rather than on the spinning mass alone.
Response speed versus energy capacity
The main trade-off is between how quickly a flywheel can deliver power and how much energy it can hold. DOE’s 2015 Electric Energy Storage technology assessment notes that flywheels can respond on the order of seconds and names frequency regulation, power quality and uninterruptible power supply (UPS) service as possible uses. The same assessment also notes that a continuously spinning rotor brings standby losses, and that round-trip efficiency, meaning the share of input energy recovered later, is a key design consideration.

DOE’s consumer-oriented guidance on solar integration and storage basics states that flywheels can deliver power quickly but cannot store a large amount of energy. These statements describe design and application trade-offs. They do not rank flywheels against batteries overall, and the sources do not offer a current, like-for-like product comparison.

How a business flywheel works
A business flywheel is a closed loop of reinforcing activities. Each step improves the conditions for the next, and the loop as a whole can build organizational momentum. It is an explanatory model, not a formula, and it does not run on its own. Amazon uses it to describe how its strategy reinforces itself, and Amazon Web Services uses the phrase “self-reinforcing” in the same conceptual sense.

Amazon’s loop as an example
Amazon’s public description, published in its Executive Insights material on innovation, runs roughly as follows:
- Lower prices attract more customer visits.
- More customers increase sales volume.
- Higher volume creates more room to invest in the customer experience.
- Greater use of existing assets helps lower costs, which allows prices to fall further, and the loop begins again.
Amazon presents this as an illustration of linked drivers. It is not a template that another company can copy, and the loop does not guarantee that any step succeeds.

Testing each link in the loop
A flywheel diagram is only as credible as its arrows. For each arrow, ask four questions:

- Who benefits from this step? Name the customer, employee or partner whose situation changes.
- What outcome follows? Describe a measurable change, such as repeat purchases or lower unit cost.
- What evidence supports the link? Look for data that shows the earlier step actually produced the later one, rather than assuming it.
- What reinforces a weak point? If one link is not working, decide what action would strengthen it before adding more steps to the loop.
Building a flywheel for your own organization
Jim Collins, whose 2019 book Turning the Flywheel is built around the concept, advises leaders to identify the specific drivers and sequence of their own flywheel. According to the book’s official page, the book offers practical guidance on applying the principle. The approach applies to businesses and to other kinds of organizations. A loop copied from another company will almost certainly differ from the one your organization needs, because the drivers and sequence depend on your own circumstances.
Collins’s guidance is also available in the official video transcript, which frames the flywheel around the question of how an organization’s own flywheel turns.

Where you will meet flywheels in cars
For drivers, the most familiar flywheel is the one inside a piston engine. It is a heavy disc bolted to the end of the crankshaft. Because the engine’s power arrives in pulses from each cylinder, the flywheel’s inertia helps smooth out the rotation between firings. It also carries the ring gear that the starter motor engages to crank the engine, and in manual cars the clutch friction plate presses against its face.
Engine flywheels are not energy-storage devices in the grid sense. They exist to smooth rotation and support starting and clutch engagement, so they are a separate use of the same physics.

If you want to apply the business idea, Collins’s Turning the Flywheel is a short book that his official site describes as practical guidance on the principle. It is optional. The physical mechanism described above does not depend on it.
