Yes—you can build a chain-drive differential from junkyard parts for a go-kart, buggy, mini tractor, or utility vehicle. The project succeeds when the donor is strong enough for the vehicle’s weight and torque, the sprocket is mounted concentrically, the differential and chain are held in a rigid cradle, and testing proceeds from hand rotation to unloaded low-speed running before any serious load is applied.

What the finished drivetrain looks like

The usual power path is:

Engine or motor → clutch, torque converter or gearbox → optional jackshaft → drive sprocket → roller chain → differential input or carrier sprocket → differential gears → axle shafts → hubs and wheels.

As an Amazon Associate I earn from qualifying purchases.

Every reduction in that path contributes to the final ratio. A gearbox reduction, chain reduction and differential reduction must be considered together when estimating wheel speed and torque.

Hackaday documented a BMW E46 2.0-liter diesel differential used in a fabricated compact housing. Its original center gears were retained, while a large chain sprocket replaced the normal ring-gear-and-pinion input. That demonstrates the concept, but not that every car differential is suitable for a small vehicle.

Choose the donor before designing the frame

Match the donor to the vehicle rather than choosing whatever is cheapest. Compare vehicle mass, engine or motor torque, tire diameter, terrain, intended axle width, input orientation, available space and the machining equipment you actually have.

Donor class Where it fits best Advantages Limitations to check
Small automotive differential Heavier buggies, utility vehicles and high-torque projects Generally robust gears, bearings, shafts and brake interfaces Often wide and heavy; may require substantial cradle fabrication and an adapter for the input
ATV differential or final drive Compact off-road vehicles Useful packaging, existing hubs and off-road hardware Confirm its torque capacity, axle width and input direction
Golf-cart differential Light electric or low-speed vehicles Compact and commonly paired with small axles and brakes May not tolerate automotive engine torque or repeated shock loads
Riding-mower or industrial axle Light-duty carts and mini tractors Simple mounting and easy packaging Inspect gear wear and establish whether the unit is a true differential or only a solid transaxle output

Take the complete set of useful parts

At the yard, remove the differential with its axle shafts, hubs, wheel flanges, bearing carriers, brake rotors or drums, calipers and brackets, input flange or yoke, couplers, splined stubs, factory mounting brackets and associated hardware whenever possible. Keeping matched factory parts preserves known fits and can eliminate difficult spline and bearing work.

Inspect the housing and oil cavity

  • Reject cases with cracks, distorted mounting faces or evidence of a spun bearing.
  • Look for badly worn splines, pitted gears, heavy internal rust, water contamination or a housing that has been left open to weather.
  • Check that covers, drain plugs, seals and breather provisions are present or replaceable.
  • Rotate the input and both outputs by hand. Feel for tight spots, grinding and excessive backlash.
  • Measure axle width, input diameter, flange bolt circle, housing clearance, available sprocket space and rotation direction before leaving the yard.

A donor requiring spline cutting, precision boring or welding on heat-treated shafts may exceed the tools and skills available for the project. Factor a differential rebuild kit into the decision if bearings, seals or gears are questionable; compatibility must be confirmed for the exact donor family.

Plan the ratio and chain path

Calculate the chain reduction

Divide the driven sprocket’s tooth count by the drive sprocket’s tooth count. A 12-tooth drive sprocket turning a 36-tooth differential sprocket gives a 3:1 chain reduction. Multiply that by any gearbox and differential reductions to obtain the overall reduction from engine speed to wheel speed.

  • A smaller drive sprocket and larger driven sprocket increase wheel torque and lower wheel speed.
  • An excessively deep ratio can create clutch or torque-converter heat because the vehicle accelerates slowly under high slip.
  • A ratio that is too tall can overload the chain and engine during starts or on grades.
  • Use an adjustable jackshaft, slotted bearing mounts or shimmed sprocket supports when future ratio changes are likely.

Pick one of two common layouts

  1. Input-shaft drive: adapt the sprocket to an existing pulley hub, yoke or input flange. This usually leaves the differential gears and carrier untouched.
  2. Carrier or ring-flange drive: bolt the sprocket to a ring-gear flange or differential carrier. It can be compact, but concentricity, bolt fit and runout become especially critical.

Keep the chain short, straight and clear of tires, suspension travel, brakes and the ground. Leave enough wrap around the sprockets for reliable engagement, and reserve space for a guard and a method of tension adjustment.

Build a rigid cradle and verify alignment

Chain pull tries to twist the differential and spread the sprockets apart. Use a boxed or triangulated cradle made from plate or structural section, with mounting points that resist both chain tension and case rotation.

  • Keep both sprockets in one plane; use a straightedge across their faces to check alignment.
  • Pilot-locate adapters and bearing housings rather than relying on bolt clearance to center them.
  • Support long or offset shafts with properly sized pillow-block or flange bearings.
  • Use high-grade fasteners with locking nuts or suitable threadlocker, and provide access for retightening.
  • Measure sprocket and shaft runout before final welding. Recheck after the welds cool because distortion can move the centerline.

Fabricate shafts and the sprocket adapter

Shaft choices

Prefer a keyed shaft, 1045 steel or a salvaged splined shaft over soft hardware-store round bar. Bearing journals, shoulders and snap-ring grooves should be turned accurately. Preserve factory CV-joint or U-joint splines wherever possible instead of attempting to reproduce them.

If a coupler must be welded, hold the shaft and coupler in alignment, make short opposing weld passes, allow the assembly to cool, and then check runout. A visibly strong weld is not enough if the shaft is bent.

Adapter construction

  1. Start with a faced steel blank or plate thick enough to resist bending under chain load.
  2. Bore the center to the differential flange’s pilot diameter.
  3. Use that same center to lay out and drill the differential flange bolt circle and the sprocket bolt pattern.
  4. Machine a pilot register so the adapter is located by the register, while the bolts provide clamping force.
  5. Install suitable high-grade bolts with locking nuts or threadlocker. Keep the sprocket face flat and provide clearance for the chain guard.

Do not center the adapter by eye or by loose bolt holes. Even a small eccentricity produces chain whip, cyclic loading and rapid bearing wear.

Decide how the differential should behave

An open differential lets the two driven wheels rotate at different speeds in a corner, which reduces tire scrub and makes steering easier. Its weakness is traction: torque can be directed to the wheel with the least resistance.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Open differential: best for predictable cornering on surfaces with reasonably even grip.
  • Limited-slip donor: improves traction while retaining differential action, if a suitable unit is available.
  • Lockable differential: useful where straight-line traction matters and the mechanism can be released for turns.
  • Welded spider gears: permanently locks both outputs. This changes handling, increases tire scrub and can stress shafts and housings during turns; it is not a neutral upgrade.
  • Independent wheel brakes: can help manage traction on rough terrain, but require a sound hydraulic or mechanical brake design.

Assembly sequence

  1. Clean the donor, replace suspect bearings and seals, verify lubricant requirements and repair damaged mounting faces.
  2. Set the differential in the cradle at the intended axle height and width. Confirm wheel, brake and suspension clearances.
  3. Install the input or carrier adapter with its pilot register, then check radial and face runout with a dial indicator.
  4. Fit the drive and driven sprockets, jackshaft bearings and chain. Align the sprockets in one plane before setting final tension.
  5. Install axle shafts, hubs, brakes, guards and any couplers. Confirm that no rotating part contacts the frame through the full suspension travel.
  6. Fill the differential with the correct lubricant and torque mounting and sprocket fasteners to the hardware or donor manufacturer’s specification.
  7. Provide an adjustable tensioning method and a removable chain guard before powered testing.

Test the homemade rear axle safely

Stage 1: hand checks

Support the frame on rated stands, chock the stands and keep the vehicle stable. Spin each wheel by hand. Look for tight spots, scraping, chain climb, sprocket wobble and brake drag. Hold one wheel stationary and turn the other to confirm differential action without forcing the chain out of alignment.

Stage 2: unloaded powered run

With the drive wheels off the ground, run the engine or motor only at idle. Keep hands, clothing, tools and test leads away from the chain and shafts. Stop the engine before changing alignment, tension or fasteners.

After a few minutes, shut down and inspect chain slack, tracking, sprocket bolts, mount bolts, welds, bearing play and abnormal heat around the bearings, hubs and differential housing. A small temperature difference can be normal; rapidly rising or localized heat indicates misalignment, insufficient lubrication, overload or a failing bearing.

Stage 3: guarded low-speed load test

Install a steel or aluminum chain guard before increasing speed, carrying a passenger or towing. Begin on level ground at low speed, test braking and turning separately, and stop immediately for chain slap, skipping, vibration, cracking, loss of lubricant or unexpected steering behavior.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Inspection checklist before each use

  • Chain slack and lubrication are within the intended adjustment range.
  • Sprocket and adapter bolts are tight, with locking provisions intact.
  • Cradle welds, brackets and bearing mounts show no cracks or movement.
  • Axle shafts, hubs and wheel fasteners have no visible play.
  • Brakes operate evenly and do not drag after release.
  • The differential has the correct lubricant level and no leaks.
  • The chain guard is secure and all rotating parts are shielded.

When this approach is the right choice

A junkyard chain-drive differential makes sense when you can retain strong factory shafts and hubs, fabricate a rigid mount and accurately machine or locate the sprocket adapter. It is a poor shortcut when the donor is badly worn, the chain line cannot be supported, or the required spline and heat-treatment work is beyond your equipment. In those cases, a complete used axle or purpose-built kart differential may be safer and less expensive than forcing an unsuitable car unit to fit.
